Malheureusement, elles ne durent souvent pas. C\u2019est pourquoi il vaut mieux se concentrer sur un ou deux (ou trois) petits changements qui donneront de meilleurs r\u00e9sultats.<\/p>\n<p>De nombreuses \u00e9tapes jalonnent toutefois le chemin entre l\u2019avant et l\u2019apr\u00e8s : il faut d\u00e9terminer le probl\u00e8me, \u00e9tablir des objectifs, puis travailler fort et rester patient en attendant que les petits gestes deviennent payants.<\/p>\n<p>Les repr\u00e9sentants et les \u00e9quipes de Service alimentaire Gordon collaborent \u00e9troitement avec leurs clients \u00e0 rendre ces petites r\u00e9ussites possibles. Peut-\u00eatre vous inspireront-elles.<\/p>\n<h3>La satisfaction des r\u00e9sidents avant tout<\/h3>\n<p>Pour r\u00e9soudre un probl\u00e8me, on doit commencer par en discuter. Pour Becca Cramer, cela s\u2019est traduit par plusieurs s\u00e9ances de planification aupr\u00e8s de la direction d\u2019une organisation qui g\u00e8re de nombreuses r\u00e9sidences de l\u2019Ohio.<\/p>\n<p>Mme Cramer, repr\u00e9sentante \u2013 Secteur sant\u00e9 pour Service alimentaire Gordon, a rencontr\u00e9 les principaux d\u00e9cideurs de l\u2019entreprise, qui lui ont expliqu\u00e9 que le taux de satisfaction des r\u00e9sidents constituait une priorit\u00e9 absolue pour eux. \u00ab\u00ad Comme les services alimentaires influencent grandement ce taux, nous avons \u00e9valu\u00e9 les r\u00e9sidences o\u00f9 il \u00e9tait le plus bas \u00bb, laisse-t-elle savoir.<\/p>\n<p>Apr\u00e8s avoir discut\u00e9 avec l\u2019\u00e9quipe des services alimentaires et les r\u00e9sidents, Mme Cramer et son \u00e9quipe ont propos\u00e9 quelques moyens pour satisfaire les attentes des r\u00e9sidents tout en limitant les co\u00fbts en cuisine. Ils ont notamment eu recours \u00e0 l\u2019exp\u00e9rience WOW, un outil qui met l\u2019accent sur l\u2019importance d\u2019un bon service \u00e0 la client\u00e8le pour faire des repas un moment unique.<\/p>\n<p>\u00ab\u00ad Les \u00e9tablissements ont avantage \u00e0 comprendre les diff\u00e9rences culturelles et g\u00e9n\u00e9rationnelles, fait-elle remarquer. Qu\u2019il soit question de l\u2019apparence des employ\u00e9s, de l\u2019accueil des r\u00e9sidents ou m\u00eame du dressage des tables, les employ\u00e9s doivent se rappeler qu\u2019ils travaillent dans le lieu de r\u00e9sidence des clients. \u00bb<\/p>\n<p>La discussion et l\u2019\u00e9coute, indique Mme Cramer, sont essentielles \u00e0 la constance et \u00e0 un bon service \u00e0 la client\u00e8le. Malheureusement, ils sont parfois n\u00e9glig\u00e9s quand le roulement est \u00e9lev\u00e9 ou que les \u00e9quipes comptent un grand nombre d\u2019employ\u00e9s dont c\u2019est le premier emploi. Enfin, m\u00eame si un bon taux de satisfaction n\u2019entra\u00eene pas de r\u00e9sultats imm\u00e9diats, il permet cependant d\u2019attirer des clients au fil du temps.<\/p>\n<h3>Mieux g\u00e9rer les stocks<\/h3>\n<p>Dans la division de Health Corporation of America (HCA) de Nashville, au Tennessee, on a r\u00e9alis\u00e9 de grandes \u00e9conomies en examinant les stocks d\u2019aliments sur les \u00e9tages.<\/p>\n<p>Selon John Claytor, charg\u00e9 de comptes nationaux chez Service alimentaire Gordon, l\u2019examen des boissons, soupes, collations, c\u00e9r\u00e9ales et autres aliments offerts entre les repas aux patients a entra\u00een\u00e9 des changements dans les processus qui ont permis de r\u00e9duire le nombre d\u2019articles sur chaque \u00e9tage et de simplifier le travail.<\/p>\n<p>Jeff Barwick, vice-pr\u00e9sident aux services de soutien pour HCA, explique qu\u2019ils ont constat\u00e9 que la division avait 120 collations et boissons en stock, dont seulement une vingtaine de produits largement utilis\u00e9s. \u00ab\u00ad Le reste d\u00e9coulait de pr\u00e9f\u00e9rences qui ont \u00e9volu\u00e9 avec le temps sans orientation strat\u00e9gique. \u00bb<\/p>\n<p>En collaboration avec le personnel soignant, les nutritionnistes et la direction des services alimentaires, il a donc cr\u00e9\u00e9 une liste commune d\u2019aliments \u00e0 garder en stock sur les \u00e9tages ainsi qu\u2019une politique sur la fa\u00e7on de les distribuer. Cette strat\u00e9gie a permis d\u2019am\u00e9liorer le service et d\u2019\u00e9viter au personnel soignant de devoir demander aux employ\u00e9s de cuisine de quitter leur poste pour venir les r\u00e9approvisionner.<\/p>\n<p>\u00ab\u00ad L\u2019objectif n\u2019\u00e9tait pas de r\u00e9duire les co\u00fbts, mais plut\u00f4t de veiller \u00e0 ce que chacun puisse accomplir efficacement ses t\u00e2ches. \u00bb<\/p>\n<p>N\u00e9anmoins, l\u2019initiative a permis de r\u00e9duire les co\u00fbts de 30 pour cent, sans compter les \u00e9conomies associ\u00e9es \u00e0 la r\u00e9ception des produits, \u00e0 la gestion de l\u2019inventaire et aux pertes.<\/p>\n<h3>R\u00e9duction du gaspillage alimentaire<\/h3>\n<p>Chez Reid Health, dans l\u2019Indiana, les gestionnaires cherchaient des fa\u00e7ons de r\u00e9aliser des \u00e9conomies. Comme l\u2019explique Wes Woodcock, repr\u00e9sentant \u2013 Secteur sant\u00e9, ils ont d\u2019abord mis\u00e9 sur des pratiques assez courantes, comme remplacer certains produits par des produits d\u2019autres marques. Apr\u00e8s avoir \u00e9valu\u00e9 une centaine de produits, M. Woodcock et son \u00e9quipe sont arriv\u00e9s \u00e0 en remplacer un peu plus d\u2019une vingtaine, pour des \u00e9conomies annuelles de plus de 15 000 $.<\/p>\n<p>Mais Kris Ankeny, directrice des services de nutrition et d\u2019alimentation chez Reid Health, et M. Woodcock savaient que les possibilit\u00e9s ne s\u2019arr\u00eataient pas l\u00e0. Parmi ces possibilit\u00e9s, la r\u00e9duction du gaspillage alimentaire s\u2019est impos\u00e9e d\u2019elle-m\u00eame quand l\u2019h\u00f4pital de 207 lits a commenc\u00e9 \u00e0 donner des aliments \u00e0 un organisme de charit\u00e9 en raison de la surproduction. \u00ab\u00ad Nos pertes \u00e9taient avantageuses pour la soupe populaire, mais pas pour nous \u00bb, mentionne-t-elle.<\/p>\n<p>Au d\u00e9part, ils ont essay\u00e9 de g\u00e9rer la situation \u00e0 l\u2019interne, puis ont finalement d\u00e9cid\u00e9 de se tourner vers LeanPath, une entreprise qui fournit balances et cam\u00e9ras pour mesurer les pertes de m\u00eame qu\u2019un logiciel qui permet de tout comptabiliser et d\u2019identifier les possibilit\u00e9s d\u2019\u00e9conomies. M\u00eame si le groupe h\u00e9sitait en raison du co\u00fbt \u00e9lev\u00e9 des services, l\u2019investissement a valu la peine, puisqu\u2019il a permis de r\u00e9duire le gaspillage de plus de 25 000 $ pour cet h\u00f4pital qui sert 3 600 repas par jour.<\/p>\n<p>\u00ab\u00ad Au d\u00e9but, les pertes \u00e9taient de 1 400 $ par semaine et nous avions pour objectif de les r\u00e9duire \u00e0 500 $ \u00bb, explique Mme Ankeny. L\u2019initiative a men\u00e9 \u00e0 divers changements dans le processus de production : le caf\u00e9 de l\u2019h\u00f4pital offre une s\u00e9lection plus limit\u00e9e qu\u2019avant de soupes et de biscuits, et la cuisine utilise d\u00e9sormais des produits \u00e0 valeur ajout\u00e9e (aliments pr\u00e9cuits, marin\u00e9s, assaisonn\u00e9s ou pan\u00e9s) et des sacs de l\u00e9gumes surgel\u00e9s d\u2019un kilo, ce qui \u00e9vite de devoir faire cuire onze kilos de l\u00e9gumes \u00e0 la fois. Ces petits changements ont permis de r\u00e9duire les besoins de main-d\u2019\u0153uvre et le temps de production\u2026 en plus d\u2019acc\u00e9l\u00e9rer le service.<\/p>\n<p>Rien de tout cela n\u2019aurait toutefois \u00e9t\u00e9 possible sans l\u2019appui de tous, affirme Mme Ankeny. Pour r\u00e9compenser les travailleurs, ils offraient notamment des barres de chocolat Zero (pour z\u00e9ro gaspillage) aux employ\u00e9s qui contribuaient le plus \u00e0 r\u00e9duire les pertes.<\/p>\n<p>Z\u00e9ro.
